The Challenge
Frigus Ltd (Frigus) is the leading supplier and exclusive representative for Bulgaria of major European manufacturers of styling and refrigeration equipment for grocery supermarkets, warehouse and logistics centres and production facilities. Forem Consulting was retained by Frigus Ltd to advise the management of the company on the restructuring of the business processes, formulation and implementation of necessary policies and control procedures, as well as selection of an ERP system and consultant for its implementation in the company.
The Approach
Forem conducted a thorough analysis of the business processes and current practices and control procedures in all departments of Frigus. Using best practices we determined the optimal organisational structure and business processes to provide a solid basis for future growth, as well as to ensure strict control and separation of responsibilities among management levels. We also recommended the optimal ERP solution for the company and together with the selected ERP consultant executed the implementation.
The Recommendations
Forem Consulting recommended that the transportation activities of Frigus be separated into a new legal entity for tax optimisation purposes. We have also suggested ways to optimise the decision making process at management level and improve operational efficiency. We designed an organisational structure, detailed job descriptions, as well as detailed process maps. These recommendations were accompanied by a suggestion of an optimal ERP system to best reflect business processes at Frigus and help improve efficiency and control mechanisms.
The Results
As a result of the implementation of our recommendations and the ERP system Frigus expects significant cost savings and improved decision making and control mechanisms. Our project enables Frigus to increase capacities and to provide more customer oriented services, as well as to establish a solid organisation to ensure the long term growth of the company.
